Training xfive to Ship 35% Faster with Claude Code

xfive, a digital consultancy in Krakow, partnered with X-Team for a five-day intensive on the effective use of Claude Code. The training moved xfive’s developer team from using Claude Code as an interactive assistant to running it autonomously with guardrails in place. xfive reports a 35% improvement in delivery speed, with no loss of quality.

The ChallengeReal value as an assistant, and a ceiling on it

xfive delivers digital consultancy and software development services. The company is extending into AI consultancy alongside its development work, which requires its team to be both AI-competent and formally certified.

xfive had been working with AI coding tools for close to a year, with adoption actively encouraged across the company. At the start of 2026 that usage was pulled into something more coordinated and unified, and Claude Code became the tool the team relied on most. What xfive did not have was formal training. The team worked without shared conventions, without guardrails, and without a clear view of how Claude Code was reading their files. They were getting real value from it as an assistant, but could not get past that ceiling. Verifying what they already knew, and moving beyond it, called for outside expertise.

The SolutionFive days, built day on day

xfive selected Anthropic as its AI tool of choice, then looked for a training provider with the credentials to match. X-Team brought a significantly higher level of experience with AI tooling in general and Anthropic’s products specifically, the formal training capability xfive did not have in-house, and a cultural fit with xfive’s own developers that weighed as heavily as the technical credentials.

The program ran over five days, from 3–7 August 2026, and built day on day. It opened with LLM fundamentals and how Claude Code’s agentic loop changes them, then session, task and branching management. Day two covered context management, the CLAUDE.md loading hierarchy and its scopes, path-scoped rules, and building custom skills. Day three moved to hooks, sub-agents and multi-agent workflows. Day four covered sharing resources over MCP, running Claude autonomously through routines and headless mode, and selecting the right model for each task to manage usage. Day five closed on OpenTelemetry observability, the Anthropic API, and the Claude Agent SDK.

The ResultsFaster Delivery Without the Quality Trade-off

xfive measures effectiveness against quality, and the risk going in was that speed would come at quality’s expense. It did not. In the weeks following the five-day program, xfive reported a 35% improvement in delivery speed with no negative impact on quality, and, by their own assessment, quality improved.

The estimation process also saw a significant improvement. Work that previously took 40–50 hours can now be completed in 10–15 hours through the effective use of Claude Code, substantially reducing the time required for estimation.

From Assistant to Autonomous, With Guardrails

The sharpest change is in how the developer team works. Hooks and telemetry were not part of their workflow before the training; both are now. With hooks constraining what the agent is permitted to do, the team is comfortable letting Claude Code run autonomously, through routines and in headless mode, rather than supervising every step. Conventions and architecture facts now live in CLAUDE.md, applied at the right level through scoped rules.

A Shared Baseline Across the Team

The program left xfive’s developers with a common set of tools, techniques and knowledge to work from. That narrowed the distance between the developers already confident with AI and those less familiar with it, and made it easier for the team to support each other. xfive treats continued training as an ongoing investment for exactly that reason: the tooling moves quickly, and a shared baseline is what keeps the whole team moving with it.
